Biotech Marketing Strategy Without an Approved Drug: The Recursion Playbook

Recursion Pharmaceuticals (Nasdaq: RXRX) is an AI drug discovery company that has never sold an approved drug. Yet it went public in April 2021 at a valuation near $5 billion, won a $50 million investment from Nvidia, and still carries a market value of around $1.8 billion in September 2026.

So what is Recursion actually selling?

What Is Recursion's Biotech Marketing Strategy?

Recursion's biotech marketing strategy is to make the R&D process itself the marketing asset. The company releases open datasets, streams its earnings calls, and puts its leaders in long-form interviews that explain the science in full. Every piece answers one question: why will this platform find medicines that Pfizer and Merck cannot?

Here is how the playbook works, what it delivered, and where it fell short.

Recursion at a Glance

  • Company: Recursion Pharmaceuticals (Nasdaq: RXRX), founded in 2013 and based in Salt Lake City, Utah.
  • What it does: Uses automated labs, cell imaging, and machine learning to find new drug candidates.
  • Leadership: Co-founder Chris Gibson was CEO for 12 years. Najat Khan became CEO on January 1, 2026, and Gibson became chairman.
  • Approved drugs: None as of September 2026. Its lead programs are in clinical trials.

Why Is Marketing an AI Drug Discovery Startup So Hard?

Marketing an AI drug discovery startup is hard because there is no product to show for years. Recursion had to sell a discovery engine, not a molecule. It also had to convince three audiences at once, and each one needed a different kind of proof.

The pitch is complex. Robots run up to millions of experiments a week. Cameras photograph human cells after genes are switched off or compounds are added, and AI compares those images to find patterns people would miss.

  • Investors needed a reason to fund years of losses.
  • Pharma partners needed evidence that the platform worked.
  • Top engineers needed a reason to choose biotech over Big Tech.

A polished brand video could not do all three jobs. So Recursion made the work itself visible.

How Does Recursion Turn R&D Into Content?

Recursion turns R&D into content through three tracks: open data that lets scientists test its claims, public events and earnings calls that show progress as it happens, and long-form founder interviews that explain the science in depth.

Track 1: Give Away a Slice of the Data

In January 2023, Recursion released RxRx3, a free public dataset of roughly 2.2 million cell images covering more than 17,000 gene knockouts and 1,674 compounds.

The company says the dataset is less than 1% of its total data. The free slice proves the scale of the other 99%.

In November 2024, it followed with OpenPhenom, a free AI model for reading cell images, plus RxRx3-core, a lighter 18GB version of the dataset. Recursion says RxRx3-core has been downloaded more than 6,000 times.

Open data lets skeptical scientists check the claims themselves. For a health tech example of data doing the selling, see the health tech marketing strategy behind Tempus AI.

Track 2: Stream the Science and the Numbers

Recursion treats investor events like product launches. Its Download Day events mix science talks, lab tours, and tool demos. At Download Day 2024, Nvidia founder Jensen Huang joined Gibson for a fireside chat, and Recursion posted the full video on YouTube.

It also rebuilt the earnings call. Since early 2024, Recursion has streamed its "L(earnings)" calls live on LinkedIn, X, and YouTube, with questions collected from the public.

A routine finance update became a public demo of the platform.

Track 3: Let the Founder Explain the Science in Depth

Gibson spent years on podcasts and conference stages, including NVIDIA's AI Podcast, Vital Signs, and Biotech2050. These were 40-minute conversations about cell biology, supercomputing, and how Recursion generates its own data at scale.

Trust in deep tech is earned in detail. An investor who hears a founder handle hard questions for 40 minutes often trusts the platform more than any pitch deck. We see the same pattern with the deep tech founders we work with, which is why we treat founder-led video as the core of any science brand.

Recursion added outside credibility on top. When Nvidia invested $50 million in July 2023, the stock rose 78% in a single day, a record for the company. In May 2024, Recursion completed BioHive-2, an Nvidia-powered supercomputer that ranked #35 on the global TOP500 list.

What Did Radical Transparency Deliver for Recursion?

Radical transparency did not approve any drugs. It did help Recursion raise capital, sign major pharma partners, and complete a large merger as a clinical-stage company:

  • Capital: An April 2021 IPO valued near $5 billion on day one, plus Nvidia's $50 million investment in 2023.
  • Partners: Collaborations with Roche and Genentech, Sanofi, and Bayer.
  • Scale: A $688 million merger with UK AI drug developer Exscientia, completed in late 2024.
  • Clinical signal: In December 2025, early open-label data for REC-4881 showed a 43% median reduction in polyp burden after 12 weeks in 12 evaluable patients with familial adenomatous polyposis, a rare inherited condition.

Where the Strategy Fell Short

Transparency also has a cost. Gibson once promised 100 drugs in 10 years, and that has not happened.

In 2025, Recursion cut nearly half its pipeline and reduced its workforce by 20%. Forbes reported that the shares had fallen 86% since the 2021 IPO.

New CEO Najat Khan now describes the next phase as the move from "promise to proof to product."

The lesson for any biotech marketing strategy: content does not replace results. It keeps investors, partners, and talent engaged long enough for results to arrive.

Biotech Marketing Strategy Lessons for AI Drug Discovery Startups

The core biotech marketing strategy lesson is to market the engine before the product exists. Show your process, share real proof, and treat every recorded talk as raw material. Five steps any science-heavy startup can apply:

  1. Market the engine, not just the output. If your product is years away, your process is your proof.
  2. Give away a slice to prove the whole. A small open dataset or public demo earns credibility ads cannot buy.
  3. Turn routine events into content. Earnings calls, R&D days, and conference talks already happen. Record and clip them.
  4. Go long-form first, then short. Deep conversations build trust with experts. Short clips carry that trust to everyone else.
  5. Never overpromise on camera. Bold claims stay online forever, so anchor every message in data you can defend.

How Can Founders Turn Podcast and Conference Footage Into Content?

Founders can turn podcast and conference footage into content by cutting the strongest answers into short clips for LinkedIn, TikTok, and YouTube Shorts. One recorded talk can supply weeks of posts with no new filming.

Recursion built trust through long-form podcasts and conference talks. Most founders already have the same raw material, sitting in old keynotes, panel recordings, and podcast episodes nobody has touched since they aired.

That is exactly what we do at Alluvium Media. We sweep your existing keynotes, panel discussions, and podcast appearances, then turn them into 60 pieces of short-form content a month for LinkedIn, TikTok, and YouTube Shorts.

No professional filming is required. When you need fresh material, we also handle ideation and scripting for new founder-led videos.
